Can a Master Key System Be Added to Existing Locks?

In many cases yes, provided the existing cylinders are of a type that accepts master keying and are compatible with a single key platform. Cylinders from different manufacturers with different keyway profiles cannot be combined into one system without replacement. Where existing cylinders are compatible, a locksmith can rekey them into a master hierarchy without replacing the hardware. Where they are not, replacement cylinders fitted to the existing lock bodies achieve the same result at moderate cost.



Master key systems are usually discussed as something specified at the outset — designed into a building, installed as a complete set, and operating from day one. In practice, most enquiries come from people who already have locks fitted and want the convenience of a master key without replacing everything. Whether that is possible depends on what is currently on the doors, and the answer is more often yes than most people expect.

How Master Keying Works

A master key system relies on a technique called master pinning. Inside a standard cylinder, each pin chamber contains a driver pin and a key pin, and the shear line — the point where the cylinder can rotate — is reached when the correct key lifts each pair to precisely the right height.


In a master keyed cylinder, an additional pin called a master wafer is added to some or all chambers. This creates a second position at which the shear line can be achieved in that chamber. The result is a cylinder that opens to two different keys: the change key specific to that door, and the master key that operates every cylinder in the system.


Extending this principle allows for multiple levels — a grand master above several sub-masters, each of which controls a group of change keys. This is how larger buildings organise access across departments, floors, or tenancies.

What Determines Whether Existing Locks Can Be Adapted

Keyway compatibility.

This is the critical factor. Every cylinder has a keyway profile — the shape of the channel the key blade slides into. For one key to operate multiple cylinders, all those cylinders must share a compatible keyway. Cylinders from different manufacturers, or from different product ranges within a manufacturer, frequently have incompatible keyways. A house with a Lockwood cylinder on the front door and a different brand on the back door cannot be master keyed without changing one of them.


Cylinder type and quality.

Not all cylinders accept master pinning. Some budget cylinders have insufficient chamber depth to accommodate the additional wafers. Others have security features that conflict with master keying. Quality cylinders from established manufacturers are generally designed with master keying in mind.


Pin chamber count.

Cylinders with more pin chambers offer more possible combinations and support larger, more secure master key hierarchies. A five or six pin cylinder is suitable for master keying. Fewer pins limits the number of distinct change keys the system can support without compromising security.



Cylinder condition.

A worn cylinder that is already operating inconsistently will not improve through master keying. Adding master wafers to a worn cylinder can make operation less reliable, because the additional shear points increase sensitivity to imprecise key cuts. Worn cylinders should be replaced rather than adapted.

What the Process Involves

Where existing cylinders are compatible, the locksmith removes each cylinder, disassembles it, adds the appropriate master wafers to the specified chambers, reassembles, and refits. Change keys are cut for each door and the master key is cut to operate all of them.


Where existing cylinders are not compatible, the solution is usually to replace the cylinders while retaining the existing lock bodies, handles, and door hardware. This is considerably less disruptive and less expensive than replacing complete locksets, and it results in a properly designed system built on a consistent platform.


The design work is the same in either case. A locksmith maps the access hierarchy — which key should open which doors — before any physical work begins. Getting this right at the design stage avoids having to redo the system later as requirements change.

The Security Trade-Off Worth Knowing

Master keying introduces additional shear points into each cylinder, and this has a security implication. A cylinder with master wafers has more positions at which the shear line can be reached, which marginally reduces its resistance to picking and manipulation compared to the same cylinder keyed to a single key.



For most residential and small commercial applications this is not a practical concern — the convenience and access control benefits outweigh the marginal reduction in pick resistance, and physical attack methods remain far more likely than picking. For high-security applications, cylinders specifically designed for master keying with additional anti-manipulation features address this.

  • Can a master key system be expanded later?

    Yes, if the system was designed with expansion in mind. A well-designed system reserves unused key combinations for future doors. A system designed to fit exactly the current number of doors may require partial redesign to expand. This is worth discussing at the design stage even if expansion is not currently planned.

  • Does master keying weaken my locks?

    It marginally reduces pick resistance because of the additional shear points, as described above. It does not affect the physical strength of the cylinder, its resistance to drilling or snapping, or the strength of the lock body and bolt. For typical residential and small commercial use the effect is not practically significant.

  • Can I master key locks across multiple properties?

    Yes, provided the cylinders are compatible and you own or control access to all the properties involved. This is a common arrangement for landlords with multiple rental properties, allowing a single management key to open every property while each tenant holds a key specific to their own.

  • What happens if the master key is lost?

    This is the primary risk of any master key system. A lost master key that cannot be accounted for compromises access to every door in the system. Restricted key profiles reduce this risk by preventing unauthorised duplication, but a lost master still requires the system to be rekeyed. Keeping the master key secure and using it sparingly is essential.

  • How much does it cost to add master keying to existing locks?

    Where existing cylinders are compatible and can be rekeyed, the cost is primarily labour plus key cutting. Where cylinder replacement is required, the cylinder cost is added.
